Audience: CMOs, Heads of Growth, Marketing Analytics.

Two marketing teams report the same quarterly ROAS of 3.5x. Same channel mix. Same average performance. Most reporting systems treat them as equal. Most board presentations describe them as equally successful.

They are not. One delivered 3.5x every week with low variance. The other oscillated between 1.4x and 6.2x. The first team built a system. The second team got lucky and unlucky in equal measure. These outcomes deserve different scores.

This article explains why volatility deserves a penalty, how to measure it, and how the Stability Factor changes the way you read performance data. The Stability Factor is part of the KScore methodology, but the principle stands whether you adopt KScore or build something internal.

The averages problem

Averages collapse information. A monthly ROAS of 3.5x can come from any of the following weekly patterns. 3.5, 3.5, 3.5, 3.5. Or 1.0, 3.0, 4.0, 6.0. Or 6.5, 0.5, 6.5, 0.5. The average is identical. The business reality is completely different.

In the consistent pattern, you can forecast next month's revenue within 5 percent. In the alternating pattern, your forecast confidence is closer to 30 percent. CFOs hate the second pattern. Investors discount it. Boards lose faith in the team running it.

Marketing teams often defend volatility as creative variance or seasonality. Sometimes that is true. More often it signals broken processes. Unstable bidding. Inconsistent creative quality. Audience drift. Attribution noise. Each of these is a fixable problem hiding behind a clean average.

The math behind Stability Factor

The Stability Factor is built on the Coefficient of Variation. The Coefficient of Variation, abbreviated CV, equals standard deviation divided by mean. It expresses how spread out the data is, relative to the size of the average.

A team with a mean ROAS of 3.5x and a standard deviation of 0.3x has a CV of 0.086, or about 9 percent. Very consistent. A team with the same mean and a standard deviation of 1.8x has a CV of 0.514, or about 51 percent. Highly volatile.

Stability Factor equals 1 minus CV, bounded between 0.7 and 1.0. The first team scores 0.914. The second team scores 0.486 raw, capped at 0.7. The Stability Factor multiplies the area score in KScore, so the volatile team's effective score drops by 30 percent while the consistent team's score drops by less than 9 percent.

The bounding matters. Without a floor of 0.7, extremely volatile teams would receive crushing penalties that obscure other meaningful information in their score. The floor preserves comparability while still applying real consequences.

Why the floor and ceiling matter

Bounded factors prevent two failure modes.

The ceiling of 1.0 prevents reward for unrealistic perfection. A team showing zero variance is either gaming the metric, smoothing data after the fact, or running such small volume that variance has not had time to express itself. None of these deserve a bonus.

The floor of 0.7 prevents catastrophic penalization that would mask underlying signal. A team with a real growth story but high volatility still needs visibility into which areas are strong and which are weak. A factor of 0.3 would crush all signal and produce a meaningless score.

The bounded range of 0.7 to 1.0 lets the Stability Factor function as a meaningful adjustment without becoming the dominant signal in the score.

What this changes in practice

Three behaviors change once your team understands they are being measured on stability, not just average.

Bidding strategy shifts. Teams stop chasing peak performance days and start optimizing for floor performance. The question becomes how to keep the worst day acceptable, not how to win the best day.

Creative testing matures. Teams stop running winner-take-all variant tests and start measuring stability of performance across creative refresh cycles. A creative that performs at 3.8x for two months consistently is more valuable than one that spikes to 6x then dies in four weeks.

Budget pacing improves. Teams stop front-loading spend to grab early signal and start spreading spend to allow the optimization engine to find stable equilibrium. This reduces the spike-and-crash pattern that destroys CV.

Common objections from teams

When you introduce stability as a metric, three objections come up consistently. Each has a clean answer.

Objection one. Our business is naturally seasonal, so volatility is unavoidable. The answer. Seasonality is predictable variance. You handle it by measuring stability within comparable periods, not across them. Compare Q4 weekly variance to other Q4 weeks. Do not compare Q4 to Q2.

Objection two. We need to spike to capture promotional events like Harbolnas or 11.11. The answer. You can do that. Just measure stability separately for promotional and non-promotional windows. Promotional volatility is intentional. Non-promotional volatility is broken process.

Objection three. The score punishes me for taking risks. The answer. The score punishes you for taking risks without managing them. Risk-taking with stable downside protection scores higher than reckless risk-taking. Stability rewards skilled risk management, not risk avoidance.

How to start measuring this yourself

You do not need KScore to measure stability. You can build a simple version in a spreadsheet this week.

Step one. Pull weekly ROAS data for your primary channel over the last 13 weeks.

Step two. Calculate mean and standard deviation across the 13 data points. Most spreadsheet functions handle this directly.

Step three. Calculate CV as standard deviation divided by mean. Calculate Stability Factor as 1 minus CV, bounded between 0.7 and 1.0.

Step four. Multiply your average ROAS by the Stability Factor. This is your stability-adjusted ROAS. Report it alongside the raw average.

In month one, you will see the gap between what your team reports and what your performance actually delivered when adjusted for consistency. That gap is the conversation you need to have with leadership.

The investor case for stability

If you are running a D2C brand or a venture-backed company, stability matters beyond internal optimization. Investors price stability into valuations directly.

Public market analysts apply discount rates to volatile revenue. A company growing 30 percent year over year with 5 percent quarterly variance trades at a higher multiple than a company growing 30 percent with 25 percent quarterly variance. The market is doing exactly what the Stability Factor does.

Private market investors apply the same logic. When you walk into a Series B pitch with stability-adjusted metrics, you are speaking the language investors already use to evaluate you. Most marketing teams still walk in with raw averages.

What this means for next quarter

Pick one channel where your team reports steady performance. Pull the weekly data. Calculate stability.

If your stability-adjusted score is within 5 percent of your reported average, you are running a stable operation and you should defend that. If the gap is 15 percent or more, you have a process problem disguised as a performance number. Find it before someone else does.
